Checklist for Amazon Success in 2026
January 5, 2026
If you can’t confidently check these off, Amazon is a risk – not a growth engine.
1. Promotions & Profitability Control
- Do we have clear breakeven math for every deal, coupon, and discount?
- Are promotions paired with Sponsored Ads, not run in isolation?
- Do we understand visibility-based fees vs. performance-based fees – and when each makes sense?
- Are we using lead-out periods to clear seasonal, LTO, or aged inventory?
- Are coupons planned intentionally for our price points under the new fee structure?
Reality Check: More flexibility does not mean cheaper. Promotions are now easier to deploy – and easier to misuse.
2. Inventory & Cash Flow Discipline
- Are we forecasting demand using Amazon data signals, not historical averages alone?
- Do we actively monitor ASIN-level restock caps and performance-based limits?
- Have we adjusted financial models for reimbursement changes (product cost only)?
- Is excess inventory tied to a clear liquidation or promotion strategy?
Reality Check: Inventory mistakes now hit margin and cash flow harder than ever.
3. Conversion Is a Strategic Priority
- Do all top ASINs have high-quality images, video, and A+ Content?
- Are we investing in Premium A+ where volume justifies it?
- Is our brand story visible, consistent, and emotionally compelling?
- Are listings optimized to convert, not just rank?
Reality Check: Amazon is visual commerce now. Poor content is a silent tax on every ad dollar.
4. Compliance & Account Health Governance
- Do we have documented SOPs for listings, invoices, and compliance reviews?
- Are we proactively auditing titles, claims, and documentation before Amazon flags issues?
- Is account health treated as ongoing governance, not emergency response?
Reality Check: Compliance failures are no longer slow or forgiving – they’re automated and immediate.
5. AI: Enablement With Guardrails
- Are we using AI to improve speed, forecasting, and efficiency?
- Is there human oversight before automated changes impact meaningful change?
- Do we know which decisions are safe to automate – and which are not?
Reality Check: AI accelerates outcomes – good or bad. Guardrails determine which one you get.
6. Operating Amazon in Unison with Ecomm Efforts
- Are promotions, ads, inventory, content, and pricing planned together, not in silos?
- Do we evaluate Amazon performance as a P&L system, not a sales channel?
- Is Amazon leadership aligned across Marketing, Finance, Operations, and Supply Chain?
- Do we regularly audit what’s working, what’s bleeding margin, and what needs reinvestment?
Reality Check: Amazon rewards orchestration; Fragmented ownership creates a capped ceiling.
